Six Sigma

A data-driven methodology for eliminating defects and reducing process variation — widely used in manufacturing, healthcare, and operations.

Six Sigma is a structured quality improvement methodology using statistical analysis to identify and eliminate sources of defect and variation in processes. Certifications are tiered by belt color (White, Yellow, Green, Black, Master Black Belt). Green Belt and Black Belt credentials are required or preferred at manufacturing, supply chain, healthcare quality, and operations improvement roles at large organizations.

Typical time to job-readiness: ~3 months.

Learning Six Sigma

Beginner

Start with Yellow Belt — understanding DMAIC methodology and basic quality principles. Often completed through an employer program or a structured online course.

Intermediate

Green Belt requires leading a real improvement project using statistical tools (control charts, Pareto analysis, regression) and passing a certification exam. Most candidates complete this while employed.

Advanced

Black Belt requires multiple improvement projects with documented business impact and advanced statistical analysis. Master Black Belt validates the ability to train and mentor Black Belts.

Key concepts

  • DMAIC: Define, Measure, Analyze, Improve, Control — the core problem-solving framework
  • Belt hierarchy: Yellow (awareness) → Green (leads small projects) → Black (leads complex projects)
  • Defects per million opportunities (DPMO) — the measure Six Sigma aims to reduce to 3.4
  • Control charts for monitoring process variation over time
  • Root cause analysis: 5 Whys and Fishbone (Ishikawa) diagrams
  • Process capability (Cp, Cpk) — measures how well a process fits within specification limits

Common interview topics

  • Walk me through the DMAIC methodology with a real example
  • What is the difference between a Green Belt and Black Belt project
  • Explain process variation and how you would reduce it
  • What tools do you use in the Analyze phase of DMAIC
  • Describe a Six Sigma project you led — what was the business impact
